Early on, context is cheap.
Everyone was there when the decision happened.
Everyone remembers the tradeoffs.
The “why” lives in the room.
As teams grow, that stops being true.
New people inherit outcomes, not reasoning.
They see what exists, but not what it replaced.
They execute decisions without knowing the constraints that shaped them.
Nothing breaks immediately.
That’s what makes this so hard to notice.
Why This Only Shows Up During Good Times
When things are chaotic, teams slow down.
They talk more.
They double-check assumptions.
They explain themselves because they have to.
But growth rewards speed.
You move quickly because you can.
You trust momentum as a signal of clarity.
It isn’t.
Understanding has limits.
And it doesn’t automatically scale with execution.
So velocity increases…
while shared context quietly erodes.
Progress looks fine on the surface.
Underneath, it’s getting lighter.
The Cost You Don’t See Right Away
At first, the cost is invisible.
Then it shows up in small ways:
- onboarding takes longer than it should
- old decisions get reopened
- strategy feels obvious but hard to articulate
- disagreements feel emotional instead of logical
Everyone is capable.
Everyone is busy.
But the team is no longer operating from the same story.
That’s when progress starts to feel fragile.

This isn’t about more meetings.

Or slowing everything down.
It’s about making one thing explicit:
Execution scales faster than understanding.
So you slow down just enough to translate.
You explain why a decision exists, not just what it decided.
You capture what changed and what it replaced.
You assume future teammates weren’t there… because they weren’t.
That small habit does more than any process ever will.
